STEP 1 OF 6
Step 1: Record Where Every Inquiry Comes From
Your marketing platforms may track campaigns, while intake staff handle calls, emails, website forms, and referrals. Start by bringing these inquiries into one consistent record.
Key Actions
Export recent inquiries from your website forms, CRM, call logs, and other intake sources.
Assign each inquiry a unique Lead ID.
Record the inquiry date, original source, and campaign or referrer.
Classify sources consistently, such as Paid Search, Organic Search, Referrals, and Events.
Keep later marketing interactions separate so you don't count the same inquiry twice.
Using the Excel Toolkit
Open the Leads sheet and enter these details. Use Touchpoints to record later interactions, such as an email campaign or webinar.
TIPAsk every prospect how they heard about your firm. If someone mentions both a website search and an attorney referral, record both, while preserving one primary acquisition source. Mark unverified sources as Unknown.

STEP 2 OF 6
Step 2: Connect Inquiries to Signed Matters
An inquiry becomes commercially meaningful when the prospect progresses through intake and the firm accepts the engagement.
Key Actions
01Update each lead's qualification and consultation status.
02Track whether the prospect progresses through necessary conflict checks and signs an engagement agreement.
03When the matter opens, record its Matter ID and Client ID.
04Link the Matter ID to the original Lead ID.
05Review inquiries that never became signed matters to identify conversion problems.
Example conversion funnel
14 signed matters from 100 inquiries = 14% overall conversion
Using the Excel Toolkit
Update qualification and consultation details in Leads. Add accepted engagements to Matters, retaining the original Lead ID.
TIPKeep one Lead ID linked to each originating inquiry, even if the client later opens multiple matters. Record existing-client business consistently rather than automatically treating every additional matter as a new acquisition.

STEP 3 OF 6
Step 3: Match Collected Fees to Their Original Marketing Sources
A signed matter represents acquired work, but it does not necessarily mean the firm has collected revenue. Hourly, fixed-fee, and contingency matters may generate payments over very different periods.
Key Actions
01Export received payments from your accounting system.
02Match each payment to its Matter ID.
03Record net collected professional fees after refunds or reversals, excluding unearned client trust deposits.
04Record attributable matter delivery costs where available.
05Check whether each matter can be traced back to its original Lead ID and marketing source.
Using the Excel Toolkit
Enter collected fees in Payments and delivery costs in Matters. The workbook links payment records to the originating marketing channel using the Matter ID and Lead ID.

TIPCompare inquiries from the same acquisition period. Evaluate collections as they accumulate rather than judging every campaign by same-month revenue.

STEP 4 OF 6
Step 4: Compare Marketing Costs With Revenue
Once your records are connected, you can compare what each marketing channel costs against the matters and revenue it produces.
Key Actions
Using the Excel Toolkit
Enter expenses in Marketing Costs. Select the acquisition month in Dashboard!B3 to view the calculated results.
Example: Which Channel Is Delivering More Value?
Referrals generate more signed matters and collected fees at a lower recorded acquisition cost here. However, the firm should also consider delivery costs and how mature the matters are before deciding to reallocate spending.
Cost per Signed Matter = Marketing Spend ÷ Signed Matters

STEP 5 OF 6
Step 5: Diagnose Your Marketing Performance
Your channel report reveals which marketing activities generate valuable work. Now examine the results to understand where performance is strong, where opportunities are being lost, and what needs further investigation.
Key Actions
01Open Data Checks and flag missing sources, unmatched matters, or duplicate records that could affect reporting accuracy.
02Review Dashboard to compare acquisition costs, signed matters, collected fees, and contribution across marketing channels.
03Examine conversion rates in Leads to identify where prospects drop out between inquiry, qualification, consultation, and engagement.
04Investigate whether weak results reflect poor lead quality, intake inefficiencies, high acquisition costs, or delayed collections.
05Identify the two most significant performance gaps or opportunities based on their potential business impact and reliability of the data.
Using the Excel Toolkit
Use Data Checks, Dashboard, and Leads to investigate performance. Note your two most important findings before moving to Step 6, where you'll decide what to do about them.
Example: Where are Leads Lost?
30 of 75Only 30 of 75 qualified prospects reach consultation here. Review appointment scheduling, response delays, and follow-up ownership before increasing advertising spend.

Step 6: Turning Findings Into Measurable Action
You've identified the gaps and opportunities affecting your marketing results. Use those findings to choose targeted improvements, assign responsibility, and measure whether your changes deliver better outcomes.
Key Actions
Select the two highest-impact opportunities based on reliable performance data.
Match each finding with a specific improvement to test.
Set measurable targets for conversion rates, acquisition costs, or revenue.
Record action owners, targets, and review dates in the Excel Action Plan.
Review results monthly and adjust actions based on performance.
